- Report progress to the office.

Decision-Making Authority
They should be able to decide:
- How the installation will be executed.

- Material substitutions (when approved).

- When to call you only for major decisions (change orders, pricing, structural issues, etc.).
KPIs (Performance Metrics)
I would evaluate this person on:
- Callback rate (goal: under 3%)
- Install completion on schedule
- Customer review score
- Material waste
- Labor hours vs. estimated hours
- Vehicle organization
- Safety record
- Team punctuality
- Documentation completed
- Startup checklist completion

Not necessarily the best technician, but someone who:

- Accepts responsibility when mistakes happen.
- Protects the company's reputation.
One rule that works well is:
"If the owner receives a phone call about an installation problem before the Installation Foreman informs him about it, the Foreman has failed in communication."
That creates a culture where problems are reported early instead of being hidden.
Since you're growing LA Solution Heating & Cooling, I also recommend creating an Installation Department SOP (Standard Operating Procedure). It would include:
- Truck loading checklist
- Material checklist
- Pre-start inspection
- Installation standards
- Brazing standards
- Vacuum and decay test procedures
- Startup and commissioning checklist
- Customer walkthrough checklist
- Final quality control checklist
- Photo documentation requirements
A documented SOP makes it much easier for one lead installer to consistently manage a crew and maintain high-quality installations as your company grows.
